The pivot that killed our momentum in 6 weeks

I was part of a small SaaS team that had a working beta, maybe 40 users, all giving solid feedback. Then an advisor told us we needed to rebrand and add a bunch of features to attract bigger clients. We spent like $7k on a new landing page and spent 6 weeks coding stuff nobody asked for. By the time we launched the "improved" version, our original users had drifted off and the new ones we were chasing never showed. The thing is, the core problem was we listened to one guy's opinion instead of looking at our own signup data. Has anyone else had a pivot that was supposed to be an upgrade but just ended up resetting your whole timeline?

Honestly it sounds like the advisor was right about one thing, bigger clients need more features, but he got the order backwards and you all got tunnel vision on his idea instead of asking those 40 users what they actually needed first. That signup data was probably telling you to double down on the core loop, not chase a fantasy.
