I used to glue everything with hot glue like some kind of maniac

Back when I made my first Iron Man suit in 2019 I just used hot glue for the whole thing. Took it to a con in Atlanta and the chest piece literally fell apart while I was walking around. Switched to contact cement after that night and now my armor actually holds together.

Wait how long are you actually letting the contact cement sit before you press? I've been doing like 10-15 minutes on EVA foam and sometimes it still doesn't feel right. The bottle says 5 minutes but that's never enough for me on larger pieces. I had a shoulder plate peel off mid-con because I rushed the tack time last year.

Man hot glue is a trap, I did the same thing on my first build. Contact cement is the way to go, just gotta let it get tacky before you press the pieces together.
