Had to pick between two book club debate formats and one flopped hard

I tried doing a structured debate with assigned sides for 'Where the Crawdads Sing' and it turned into a shouting match... ended up switching to a loose open discussion format where people just share thoughts at their own pace. That worked way better for my group of 8 people. Has anyone else had a debate format totally backfire?

Oh no, that sounds rough, I've been there with groups getting too intense too fast.

You said "too intense too fast" and I wonder if maybe it wasn't the group but just one or two people who set the tone and everyone else just went along with it. Usually one loud voice can make a whole thing feel off.
